Problem

Most taxi rides in Iraq are cash-only. Drivers face slow payouts and high fees; riders have no reason to try crypto. Cardano lacks a visible, daily use case in transport.

Solution

Enable ADA/stablecoin QR payments in taxis, with instant driver payouts and on-chain loyalty (stamps→fare discounts). Onboard 150 drivers in 8 months; publish public dashboard and open playbook.

About this idea

Team

We are a Baghdad/Erbil–based team that blends local transport relationships (garages, service shops, taxi fleets) with Cardano + mobile engineering. Below are the committed roles, responsibilities, and capacity. Personal profiles and MoUs can be shared publicly at submission/close of Milestone 1.

Core team:

  • Project Lead & Partnerships (Baghdad/Erbil) – 8+ yrs in mobility/retail rollouts. Owns fleet/garage MoUs, driver recruitment, comms with aggregators, and milestone reporting. Time: 0.7 FTE.
  • Tech Lead — Cardano/Backend – ships policy scripts/NFT loyalty, redemption logic, verification services, logging/monitoring, and security practices. Prior work with CIP-30/QR, policy IDs, and explorer integrations. Time: 0.8 FTE.
  • Mobile Lead — Android (Driver App) – Arabic/Kurdish/English UI, offline ride codes, QR/URI, receipts & refund flow, device enrollment/remote-wipe. Time: 0.8 FTE.
  • Ops & Training Lead – designs 10–15-min micro-trainings, certifies drivers, runs mystery-rider QA, manages MiFi/top-ups via garage counters, coordinates kit installs/swaps. Time: 0.7 FTE.
  • Design & Localization (AR/KU/EN) – signage, seat-back cards, right-to-left layouts, explainer videos, and Playbook production. Time: 0.4 FTE.
  • Finance & Compliance (part-time) – dual-sig treasury, procurement (multi-quote), monthly reconciliation, device serial logs, budget vs. actuals. Time: 0.3 FTE.

External collaborators (engaged):

  • Security Reviewer (part-time) – focused review of refund path, device loss, offline reconciliation, and log integrity; summary report at M1 and spot checks thereafter.
  • Fleet/Driver Advisors – contacts at two taxi fleets/aggregators and multiple garages & service shops (tire/oil chains, parts markets) to co-host sign-ups, distribute QR kits, and sell prepaid Wi-Fi/data top-ups; these hubs are where taxi drivers already congregate.

  • M2: Ops scales to 150 drivers, runs campaigns & QA; Tech adds metrics/alerts; Design refreshes signage; Finance publishes two reconciliations.
  • M3: Tech open-sources policies/SDK; Design & Ops publish the Replication Playbook; Partnerships secures ≥2 expansion MoUs; Finance produces close-out report.

Staffing plan & gaps:

  • Committed now: all core roles above.
  • To add (part-time/contract): 1 QA/Automation engineer (test harness + telemetry checks) and 1 DevOps contractor (monitoring/alerts, backups). Both are pre-vetted and available within 2 weeks of M1.

Conflict-of-interest & disclosure:

Any related-party procurement (e.g., printing or device supply via a partner shop) will be disclosed in advance and purchased only if best-value after multi-quote comparison; otherwise we choose an equivalent third party. Team roles and scope across any other proposals will be listed in the final submission.

Bottom line: We have the relationships (fleets, garages, and driver hubs) to recruit and support taxis quickly, and the engineering & operational discipline to ship secure, offline-aware Cardano payments and loyalty—audited by public metrics and milestone gates.
