Cardano Mobile Hubs

Create a minimum-viable prototype for a mobile hub, one that could be stationed in regions with the highest demand but lack infrastructure.

Project Brief:

Use cases for mobile hubs:

• A large portion of the use cases for hubs are one-time processes, like forming a DID, or creating a wallet. A mobile hub mitigates the risk of hub abandonment and usage drop-offs by moving locations and onboarding more people who are completely new to the technology.
• It furthers the reach of traditional hub activities by first, connecting the unconnected through signal-boosting, satellite reception and mesh networking.
• Then, after a streamlined onboarding process, banking the unbanked using upcoming Cardano DeFi solutions, right on location.

How does this proposal fit into this challenge?

The specific aim of Cardano Mobile Hubs is putting the technology offered by Cardano into the hands of people who may lack access to infrastructure or educational resources.

How will this campaign add value to our ecosystem?

• This proposal has the potential to scale customer reach rapidly in a measurable way, beyond that which is capable from a traditional hub.  A traditional hub benefits from building a local community, a mobile hub benefits from rapid adoption mechanisms, such as onboarding localities and then moving on to new territory.
• The microeconomics of adoption are also better addressed, given that the demand of a district can then influence its priority in onboarding and mobile hub stationing. 
• This also significantly reduces the risk of a Catalyst-funded hub having chosen a location, expended capital to either lease or purchase a property and then finding demand lacking for several reasons.

In addition, the current demand for Cardano Community Hubs far outstrips the current capital supply from Catalyst, meaning that either:

1. Many hubs will not receive funding
2. Hubs will pitch for a smaller budget, severely underestimating the capital requirements of a traditional hub set-up.

This is further addressed in the next 'Scale-Up Hubs' community challenge, where the focus will be on exploring MVHs in different locations and cultural contexts.

Outlook and future challenges?

• After the CMH model is proven as viable and sustainable as both a Catalyst-funded venture and an ongoing rapid adoption mechanism, we will begin to scale out through additional CMHs in other countries. 
• Once the network of CMHs is established, iterating and improving on hardware, best-practises, cost-efficient maintenance, additional mobile hubs will be created through a process of grant-giving of the collective proceeds of various CMHs worldwide. 
• In this way, continued reliance on Catalyst for new hubs is reduced while also leveraging the network resources of the hubs for long-term growth.

Reference (Past Successes):

The Wada network of Cardano Community Hubs spans more than 4 countries and is quickly expanding globally (Detroit, USA). With this comes a deep understanding of the needs of a community hub and what can be done to reduce the initial capital requirements and still fulfil all of the basic functions.

Near-term Roadmap: (after successful funding)

First 30 Days:

• Design team and engineers to document requirements and specification.
• Key partners identified to provide hardware.

Next 30 Days:

• Equipment purchases and installation.
• Website built, including CMH tracking capabilities.
• Launch CMH (May 15th)

Post Launch:

• Monthly community events and demonstrations based on location and interest.
• Catalyst proposal for Phase 2 CMH.

What success looks like:

• After its first year of operation, the CMH will have stationed itself in at least 5 cities in 3 countries over 2 continents.
• At least 1000 people will have had contact with the Cardano Mobile Hub through events, exhibitions, showcases and public demos.

*3 months*: Design, specification, build and installation have been completed.

*6 months*: Prototype and concept have been validated through community engagement and revenue-generating activities.

*12 months*: Multiple CMHs have been built internationally through Catalyst and community-supported initiatives.

• Total reach (in-person and online)
• Social engagement metrics
• Number of new members onboarded to Catalyst (total)
• Number of new proposers onboarded
• Number of new proposers successfully funded (post-CMH contact)
• Number of new hubs facilitated by CMHs

• CPE (Cost-per-engagement) - Measuring a hub's annualized cost-efficiency against impact and offering a quantitative comparison to traditional hubs.

Risk Management:

Adoption:

The CMH model of 'following the demand' ensures that hub resources are allocated in such a way to maximise overall utility to the Cardano ecosystem. 

Scalability:

While we are Scaling UP community hubs, we need to Scale DOWN individual capital outlay, to ensure that we can spread as far as possible, as quickly as possible, which is why we work from first principles.

1. Delivering information to people who would not otherwise have the access.
2. Ensuring resilience and self-reliance within that community.

When we approach hubs from the lens of information-delivery nodes, we can build a hub taxonomy within a need-impact matrix and then find the most capital efficient model for each location.

Security:

CMHs will be equipped with high-performance security systems, including GPS tracking technology and IOT integrations.

Future sustainability:

The financial model of CMHs is based around three areas:

1. Hiring out services for blockchain demonstrations and events.
2. Onboarding new customers to Cardano-powered products.
3. Consulting and resource delivery, a 'hub-in-a-box' service.
